Standardize definitions, not every local detail

Multi-location organizations need a shared language for demand, stage, readiness, capacity, and accountability. They do not need to pretend that payer mix, hiring conditions, service settings, or schedules are identical.

Use organization-wide metric contracts and stage definitions, then document allowed local workflow variations and responsible owners.

Design a location operating packet

Each location should have the same compact set of views so central and local leaders can diagnose the same system.

• Demand and referral-source mix.
• Pipeline stage volume and aging.
• Ready-to-staff demand by constraint.
• Assignable capacity by time band.
• Overdue actions and oldest exceptions.
• Starts, pauses, and fallout reasons.
• Local risks, decisions, owners, and dates.

Compare responsibly

Rankings can hide structural differences and create defensive behavior. Compare locations to their own plan, prior cohorts, and relevant peer contexts. Annotate known differences such as launch phase, payer mix, or workforce market.

The central team should look for repeatable process improvements and shared constraints; the local team should retain authority to explain context and own actions.

Build escalation pathways

Define what a location can resolve, what requires cross-functional support, and when executive attention is warranted. A location should be able to request help before a metric becomes a crisis.

Use one decision log across locations. Over time, it becomes evidence of which interventions work under which conditions and prevents the same issue from being rediscovered independently.
